Purpose
Use this skill when you need a four-agent execution team that humans can see and type into directly.
This pattern is optimized for:
- visible terminal boot
- explicit role lock
- clean peer-to-peer comms
- a single lead with three support roles
- preventing non-lead agents from improvising while waiting for coordination
Use mesh-comms-core for the transport layer before relying on this workflow. This skill assumes live direct-send plus ledger behavior already works.

Fresh peer launchers create sessions, but they do not automatically establish pair-specific cross-peer wake-up behavior.

Use unique visible sessions. Avoid ambiguous names.

Do not leave comms implicit.
Pair them:

This phrase is deliberate for the quartet workflow. The standard two-agent init flow uses Reporting for Duty! instead.
Do not treat the team as live until all four terminals visibly show that line.
2.5 Submission Rule
For programmatic input into agent TUIs, do not rely on a raw tmux send-keys ... Enter.
Use one of:

3. Lock The Roster Before Tasking
Before sending the sprint prompt, publish a live roster block:

The lead gets the full sprint prompt.
The other three do not get the full prompt first. They get role notices.

Mandatory Coordination Surface
Before non-lead agents do substantial work, the lead must publish:
- the execution artifact path
- the concrete command sequence or draft artifact
- the review request
Examples:

- spec draft
- rollout runbook
If the lead has not yet published the artifact, support agents should stay in a waiting posture and only do minimal prerequisite reading.
Evidence Path Rule (Critical)
Sprint orchestration artifacts must not live in the production repo unless the human explicitly approves that write scope.
For production-repo sprints, keep coordination and proof outside the target application tree, for example:

Anti-Drift Rule
This is the most important lesson from the pattern.
When support agents are waiting, they must not compensate for missing coordination by expanding scope on their own.
Bad waiting behavior:
- ad hoc live infrastructure probing
- independent auth/setup work
- speculative implementation
- trying to become a second lead
Good waiting behavior:
- confirm role
- read the named spec or skill
- identify missing prerequisites
- wait for the lead artifact
Prompt Language To Prevent Drift
Use language this explicit when tasking support agents:

Lead Responsibilities
The lead must do all of the following early:
- Publish the execution artifact.
- Record the roster in the artifact.
- Make the concrete command sequence visible before any risky mutation.
- Request passes from reviewer, breaker, and verifier explicitly.
- Reconcile objections in the artifact before proceeding.
If the lead delays artifact publication, support agents will either idle too long or drift.
Gate 2 Commit Order
At a sprint gate where the lead will ask peers to review an exact change set, the lead should normally:
- Finish the intended file edits.
- Run local validation.
- Commit the exact reviewed patch on a feature branch.
- Give reviewer, breaker, and verifier the branch, commit SHA, diff summary, validation output, and evidence path.
Reviewing after the commit makes the artifact stable. If peers review an uncommitted moving target, require a second delta signoff before merge or deploy.
Delta Re-Signoff On Plan Revisions
If the lead materially changes the implementation plan after reviewer, breaker, or verifier signoff, the lead must publish the delta and request focused re-signoff.
Material changes include:
- changed write scope
- changed command sequence
- changed evidence path
- changed deployment target
- new dependency or credential use
- changed rollback plan
Minor wording edits to the execution artifact do not require re-signoff unless they change the work.
Non-Blocking Revision Tracker
The lead should keep a small tracker in the execution artifact:

Do not proceed through a risky gate while any concrete objection remains open.
Repair-Cycle Expectations
If a peer finds a real defect, the lead should:
- Acknowledge the defect in the artifact.
- Patch the issue.
- Re-run the relevant validation.
- Publish the new diff or commit SHA.
- Ask only the affected peer(s) for focused re-check unless the fix changes wider scope.
