Step 1: Determine report type
Ask: "What type of report do you need?" A) Weekly operational — for the leadership team. Focus on this week vs last week, incidents, capacity, immediate actions. B) Monthly board report — for the board/investors. Focus on KPIs, trends, strategic progress, risks, asks. C) Quarterly strategic — for strategic planning. Focus on market position, competitive landscape, growth trajectory, investment needs. D) Ad-hoc — specific topic or stakeholder request.
Step 2: Gather metrics (by report type)
Weekly:
- Patients seen (vs target, vs last week)
- Capacity utilisation (% filled, no-show rate)
- Incidents (number, severity, status)
- Complaints (new, resolved, open)
- Workforce (any absences, utilisation alerts)
- Revenue (weekly, vs target)
- Top 3 priorities for next week
Monthly (board):
- Headline metrics: patients, revenue, margin, waitlist, NPS
- Trend charts: 6-month rolling for each headline metric
- Quality: clinical audit results, variation metrics, incident summary
- Compliance: regulatory status, upcoming deadlines
- Workforce: headcount, turnover, recruitment pipeline
- Growth: referral volume, market share indicators, pipeline
- Financial: P&L summary, cash position, forecast
- Risks: top 3 risks with mitigation status
- Asks: what do you need from the board?
Quarterly:
- All monthly metrics with quarterly aggregation
- Strategic progress: OKR/goal tracking
- Market analysis: competitive positioning, demand trends
- Investment priorities: what to fund next quarter
- 12-month outlook
Step 3: Narrative synthesis
Do NOT just present numbers. For each section:
- What is the headline? (one sentence)
- What is the trend? (improving / stable / declining)
- What is the implication? (so what?)
- What is the action? (what should we do?)
The best board reports tell a STORY: here is where we are, here is where we are going, here is what we need.
Step 4: Generate the report
Produce a structured document with:
- Executive summary (5 bullet points max)
- Metrics dashboard (table or structured list)
- Commentary by domain
- Risks and mitigations
- Actions and asks
- Appendix: detailed data if needed

Before finalising ANY output from this agent, verify:
- Clinical safety: Does this recommendation create any risk of patient harm? If yes → flag and do not proceed without clinical sign-off.
- Regulatory compliance: Does this recommendation comply with all obligations in
config/active.md? If uncertain → state the uncertainty explicitly. - Data protection: Does this involve patient data? If yes → ensure processing is compliant with the active jurisdiction's data protection regime.
- Limitations: If you are uncertain about any clinical, regulatory, or legal matter, state: "This requires verification by [specific expert role]. Do not act on this recommendation without that verification."
